Black Friday is on 27 November. But the risks to your peak trading performance may already be building. Our support data reveals why retailers need to act now.

With just four weeks until Black Friday, retailers are entering the final window to identify vulnerabilities, validate critical integrations and prepare their technology environments for increased demand.

Our analysis of last year's retail support data revealed a surprising finding: October recorded more critical incidents than November, December and January combined.

There were 15 critical incidents in October, compared with six in November, four in December and two in January.

The message is clear: peak trading readiness isn't simply about surviving Black Friday. It's about identifying and addressing risks before trading volumes increase.

With four weeks remaining, retailers still have time to make a meaningful difference. But the focus now needs to be on the systems, integrations and customer journeys that matter most.

Why retail systems struggle at peak

Modern retail depends on an increasingly interconnected technology landscape. Ecommerce platforms, order management systems, inventory services, payment providers and fulfilment platforms must work together seamlessly.

During normal trading, a delay in one system might have a limited impact. At peak, the same issue can quickly become a commercial problem.

Inventory synchronisation failures can lead to overselling and cancellations. Checkout or payment issues can mean abandoned baskets and lost sales. Order management failures can disrupt fulfilment, while unreliable integrations can affect services such as Click & Collect and Ship from Store.

These problems rarely exist in isolation. A failure in one part of the technology landscape can have consequences across multiple systems, increasing operational pressure and frustrating customers.

The real test of peak readiness isn't simply whether systems are running. It's whether customers can complete purchases and retailers can fulfil their promises.

What our support data tells us

Our analysis of critical incidents from last year's peak trading period highlights an important pattern.

MonthCritical incidents

October alone recorded 25% more critical incidents than November, December and January combined.

This challenges the assumption that the greatest technology risks only emerge when trading volumes reach their peak. The weeks leading up to Black Friday are equally important for identifying weaknesses, addressing recurring problems and ensuring support arrangements are ready.

For retailers, the objective isn't to make every possible improvement before Black Friday. It's to identify the issues most likely to disrupt trading and ensure teams are prepared to respond.

The incident figures show when issues occurred, but not necessarily why. Retailers should use their own support history to understand whether incidents are linked to releases, integration dependencies, capacity constraints or other factors.

Four weeks to Black Friday: what should retailers prioritise?

With limited time remaining, retailers need a focused, risk-based approach. Four areas deserve particular attention.

1. Validate critical customer journeys and integrations

Start by identifying the customer journeys that must work throughout peak trading: product availability, checkout, payments, order processing, inventory updates and fulfilment.

Then look beyond individual platforms to the integrations connecting them.

A system may appear healthy while critical data is delayed or transactions are failing downstream. Review inventory synchronisation, order processing, API performance, failed-message queues and error handling.

Where possible, test complete business transactions rather than individual connections in isolation. Ensure teams can trace critical transactions across connected systems, pinpoint where failures occur and distinguish isolated errors from wider service disruption.

2. Review performance and recurring incidents

Peak trading can expose performance limitations that remain hidden during normal operations.

Review existing performance data, expected promotional demand and known capacity constraints across critical platforms and integrations. Prioritise targeted testing where the evidence suggests a material risk.

Your support history is equally valuable. Identify recurring incidents, unstable integrations and problems that required manual intervention. Confirm whether underlying causes have been resolved and whether the same issues could return under increased demand.

With four weeks remaining, addressing known vulnerabilities is generally more valuable than introducing unnecessary improvements.

3. Confirm monitoring, support and escalation arrangements

Even well-prepared systems can experience incidents. The difference often comes down to how quickly the right people identify the problem and coordinate a response.

Confirm that critical systems are monitored appropriately, escalation routes are clear and technical teams understand who owns each platform and integration.

Review third-party support arrangements, contact details and out-of-hours coverage. Ensure incidents affecting revenue, orders or fulfilment receive appropriate priority.

Clear ownership and rapid escalation become particularly important when multiple systems, suppliers and business teams need to work together.

4. Stabilise the environment before peak

As Black Friday approaches, the temptation to make last-minute improvements can introduce additional risk.

Review planned releases, configuration changes and infrastructure updates. Distinguish essential fixes from enhancements that can wait until after peak.

Agree clear change controls, testing requirements and rollback plans for any changes that proceed. By the final week, the focus should increasingly shift towards stability, monitoring and incident readiness.

The objective is to enter peak trading with a well-understood environment and a clear plan for responding if something goes wrong.

Beyond Black Friday

Black Friday is a major milestone, but the demands on retail technology continue throughout the festive trading period.

Cyber Monday, Christmas shopping, fulfilment pressures and post-Christmas returns all place demands on systems and support teams.

Retailers need to consider the entire peak period, maintaining visibility of critical integrations and ensuring support arrangements remain appropriate as operational priorities change.

Preparation shouldn't end when the promotional rush begins.

Our focus is on helping retailers identify problems earlier, respond effectively when incidents occur and minimise disruption to the customer experience.

Four weeks is enough time to make a difference

Peak readiness isn't about achieving perfection across every system. It's about understanding where the greatest risks lie, addressing the issues that matter most and ensuring your teams are ready to respond.

Our support data shows why that work cannot wait until Black Friday itself.

With four weeks remaining, now is the time to review critical customer journeys, validate integrations, address recurring problems and confirm support arrangements.

The question isn't simply whether your systems will be running on Black Friday. It's whether your customers will be able to buy, your orders will be fulfilled and your teams will be ready if something goes wrong.
